Spike: Trials CDot Ownership and Team Boundaries

Problem Statement

Investigate ownership boundaries between Growth and Fulfillment teams for trials work in CDot, enabling Growth to operate more independently while maintaining necessary collaboration and technical health of trials systems.

Context

Building on the work started in customers-gitlab-com#13619 (closed), we need to explore transferring some trials ownership from Provision/Fulfillment to Growth to enable more independent operation of trial experiences while ensuring system reliability.

Goals

  • Assess current technical health of trials-related systems in CDot
  • Map existing ownership boundaries between Growth and Fulfillment teams
  • Identify potential new ownership boundaries that make technical and organizational sense
  • Enable Growth team to run more independently with trial experiences for increased velocity
  • Maintain necessary collaboration while reducing dependencies

Success Criteria

(Just ideas/suggestions - engineering team can decide on most helpful ultimate outcomes. Final resources will be documented.)

  • Documentation of current ownership boundaries
  • Visual diagrams of trial flows and team responsibilities
  • Identification of pain points and dependencies
  • Recommendation on feasible ownership transfer opportunities
  • Assessment of technical changes required for new ownership model

Stakeholders

  • Growth team (Acquisition group)
  • Fulfillment team (Provision group)
  • @bishwa @dstull (as mentioned in original context)
